"What did this return?" is a question that arrives in two very different shapes: a marketing campaign's ad spend, and a build (a script, an automation, a small internal tool) that costs money once and saves time every month afterwards. This tool covers both, without conflating ROI with ROAS or ignoring what an automation costs to keep running.

ROI and ROAS are not the same number

ROAS (return on ad spend) is revenue divided by spend, so a 3× ROAS means ₹3 back for every ₹1 spent. ROI (return on investment) is profit divided by spend, and it matches ROAS only once you have accounted for everything else the revenue has to cover: cost of goods, fulfilment, overhead. A healthy ROAS can still be a weak ROI on a thin-margin product.

Why running cost belongs in a payback calculation

Build cost is only part of the story for anything that keeps running. Hosting, a paid API, and ongoing maintenance time all eat into the monthly saving before payback arrives. Leave them out and every automation looks like it pays for itself faster than it does.

Putting a real number on time saved

"Value per hour" need not be a wage. It can be what that time is worth once redirected to revenue-generating work, or the cost of a freelancer doing the same task by hand. Pick whichever framing matches the decision in front of you, then stay consistent across every comparison you run.

ROAS measures revenue against ad spend and says nothing about profit. Where cost of goods, shipping, and payment processing consume most of the margin, a 3x ROAS campaign can still lose money once those costs come out. That gap between ROAS and true ROI is the one that catches people.

What does a payback period of "Never at this rate" mean?

The monthly running cost of the automation matches or exceeds the value of the hours it saves. With no net monthly saving, nothing is left to pay the build cost back with. The automation loses money every month it runs, so it never reaches break-even at all.
